Twenty Minutes That Fixed a Week of Frustration


For about a week, my bicycle had been lying to me.

Not dramatically. It still rode. But somewhere in the middle of the cassette there was a gear that refused to arrive—I would push the shifter, hear a dry clatter, and the chain would sit between two sprockets, undecided, complaining. On the climb near my house I found myself planning around it, avoiding that one gear the way you avoid a loose step on a staircase you know well.

I did what most of us do. I ignored it. Then I looked at it, understood nothing, and ignored it again.

The shop I have been going to for years

I have been walking into that shop for years without ever really looking at it. It smells of grease and rubber and the particular metallic sweetness of a place where things are opened up and put back together. Tubes hang from the ceiling. There are tyres stacked in a way that looks like chaos and clearly isn't, because he finds the one he wants immediately, every time.

I said the gears weren't working. He nodded — the small, unsurprised nod of a man who has heard this sentence several thousand times — and rolled the bike back into the light.

And then he did something that I have thought about a great deal since.

He didn't touch it.


The first move is looking

He crouched behind the bicycle, at eye level with the rear wheel, and simply looked along it. Ten seconds, maybe fifteen. Then he stood up and said, in effect: the hanger is fine, it's the derailleur.

I asked him how he knew.

He pointed. Behind the cassette, there is a small piece of metal called the hanger — the bracket that holds the rear derailleur onto the frame. It is deliberately made of a softer alloy than everything around it. That is not a compromise; that is the design. If the bike falls on its right side, or the chain jams, the hanger is supposed to bend or snap, so that the frame — the expensive, irreplaceable part — survives. It is a fuse made of metal.

So the very first question a good mechanic asks is not what is wrong with the derailleur. It is is the derailleur even the problem, or is it just hanging crooked?

Looked at from directly behind, the two little jockey wheels of the derailleur and the sprockets of the cassette should all fall on one straight line. His eye told him in fifteen seconds what would have taken me an afternoon of guessing and one unnecessary purchase.

That was the moment I stopped thinking of this as a repair and started thinking of it as a craft.


What a derailleur actually is

While he worked, I finally understood the thing I had been riding on top of for years.

A rear derailleur has exactly one job: to push the chain sideways, off one sprocket and onto the next. That is where the name comes from. To derail. It is not subtle, and it is not gentle. It shoves.

But it has to shove very precisely, and here is the elegant part.

The body of the derailleur is a parallelogram — four pivots, two equal links, like a small metal box that can lean. When the cable pulls, the box leans over. And because it is a parallelogram and not a simple hinge, the bottom plate can never tilt. It stays perfectly upright while it travels sideways. If it tilted even slightly, the chain would twist off. Four pivots, arranged correctly, make that impossible.

Then there is the detail that made me laugh out loud when I understood it.

A cassette is a cone. Each sprocket going inward is bigger than the last, so its teeth reach lower. If the derailleur only moved sideways, the gap between it and the sprocket above it would grow enormous as you shifted inward — and a large gap means the chain travels a long, slow, noisy distance before the next sprocket can catch it. Sloppy shifts. That is exactly how old derailleurs behaved.

The solution was not to add a second mechanism. It was to tilt the whole parallelogram and bolt it on at an angle, so that moving sideways automatically means moving down as well — following the cone. One angle. No extra parts. A Japanese engineer named Nobuo Ozaki patented this in 1964, and it was so obviously better that once the patent expired, every single competitor adopted it within about a year.

The thing hanging under my bicycle, that I had never once looked at properly, was a sixty-year-old solved problem, sitting there quietly doing its job every time I pressed a lever with my thumb.





Twenty minutes

The actual work took him about twenty minutes, and there was not one wasted movement in it.

Cable released first. Mounting bolt out. The bent unit off. The new one held up to the hanger — and here he did the thing that beginners always get wrong: there is a small tab behind the derailleur that must seat behind the tab on the hanger. Put it on the wrong side and the derailleur will never hold its position, no matter how long you spend adjusting it afterward. He got it right without appearing to check.

Then the two limit screws, marked H and L, which decide nothing more than how far the derailleur is permitted to travel at each end of the cassette. Then the cable, pulled snug with his fingers — not stretched, just snug — and clamped. Then the barrel adjuster, half a turn at a time, pedals spinning, listening.

Twenty minutes, and no second attempt at anything.


The part I keep thinking about

Here is what actually stayed with me.

When the rear derailleur was working, he did not hand the bike back.

He went to the front and checked that one too. Ran through the chainrings, watched the chain, listened. Only after both ends of the drivetrain were behaving did he roll it out to me.

Nobody asked him to do that. I had come in with one problem, and he could have solved that one problem and been done. It would have taken him fifteen minutes instead of twenty and I would have left perfectly happy — right up until the front started misbehaving a month later, at which point I would have blamed the bicycle rather than the incomplete repair.

That extra five minutes is the whole difference between a transaction and a trade.


What it cost me

Very little, as it happens. But that isn't really the point.

I rode home through traffic and went up the hill near my house in the gear I had been avoiding for a week. It engaged instantly. Clean, quiet, unremarkable — the way it is supposed to be, the way you never notice when it's right.

We tend to only recognise this kind of skill when it is missing. When the shift is slow, when the noise comes back after two days, when you end up back at the shop. When it's done properly, it is completely invisible. You just ride away.

So this is me noticing, for once.
